Poland or India: which should a European company choose?

Choose Poland when your work depends on continuous, same-hour collaboration with a small senior team, and choose India when you need depth, scale and a lower blended rate on a delivery that can be run asynchronously. That is the honest one-line answer, and it holds for most European buyers we speak to in Germany, the UK, the Netherlands and the Nordics.

The comparison is worth making properly because the two options are not simply "expensive but close" versus "cheap but far". They differ on supply of senior engineers, on how contracts and data protection work, on attrition, and on how quickly you can add the fifth or fifteenth engineer to a team that is already running.

How do rates compare between Poland and India?

Rates move with seniority and with the specialisation you need, so treat the table below as market ranges rather than quotes. What matters more than the headline number is what the rate includes: recruitment, replacement cover, a delivery lead, QA, and the time your own people spend managing the arrangement.

How much working-day overlap do you actually get?

Poland runs on CET, so a Polish team shares essentially the whole day with Berlin, Amsterdam, Stockholm and Zurich, and around seven hours with London. India runs at CET+3:30 to CET+4:30 depending on the season, which in practice leaves a four to five hour overlap with Central Europe if the Indian team starts at a normal local hour, and more if the team shifts its day.

That difference is decisive for some work and irrelevant for other work. Incident response, live discovery workshops with business stakeholders, and pair-heavy work on an unfamiliar legacy codebase all suffer when the window is short. Feature delivery against a clear specification, platform work, test automation and data pipelines rarely do. Before you let time zones settle the decision, it is worth reading how teams actually manage a distributed development team across time zones β€” most of the pain that gets blamed on the clock is really a handover and documentation problem.

Which option has deeper senior and AI talent?

Poland has an excellent engineering culture and strong product sensibility, but it is a market of roughly forty million people competing for the same senior engineers as every Western European company that opened a KrakΓ³w or WrocΕ‚aw office. Senior supply is the binding constraint, and it shows up as longer lead times to staff a role and as competitive counter-offers when you try to retain someone.

India's advantage is depth. The volume of engineers working on cloud platforms, data engineering and, increasingly, LLM application work means you can usually assemble a senior team in weeks rather than months, and you can grow it without exhausting the local market. The trade-off is variance: the range between a strong Indian engineer and a weak one is wide, so your vetting has to be real. What changes for GDPR, contracts and IP?

This is where the two options genuinely diverge, and where a lot of European legal teams have a firm opinion.

  • Poland is inside the EU and the EEA. Personal data stays within the Union, so there is no international transfer to justify, no standard contractual clauses to negotiate and no transfer impact assessment to write. Contracts sit under an EU member state law that your counsel already recognises.
  • India is a third country with no European Commission adequacy decision. Transfers of personal data therefore need an appropriate safeguard β€” in practice the 2021 standard contractual clauses β€” plus a transfer impact assessment and a proper Article 28 processor agreement.

None of that makes India unworkable; thousands of European companies run it successfully. It simply means the paperwork is a real work item rather than an afterthought, and that IP assignment needs to be drafted deliberately rather than assumed. Plenty of European companies run both: a nearshore pod for the parts of the product that sit closest to business stakeholders, and an offshore team for platform, data and volume delivery. That is a legitimate design, not a hedge, provided one engineering leader owns the architecture across both.

How should you test the decision rather than argue about it?

Do not settle this on a spreadsheet. Scope one real piece of work β€” something with genuine ambiguity in it, not a CRUD screen β€” and run it as a paid pilot with a shortlisted vendor in each location. Six to eight weeks is usually enough to see how the team handles unclear requirements, how it writes tests, how it behaves when something breaks, and how much of your own time it consumes. What about attrition and team continuity?

Attrition is the quiet variable that decides whether an outsourcing arrangement feels cheap or expensive after eighteen months, and it behaves differently in the two markets. In Poland, an engineer who leaves is usually leaving for another company that also wants senior people, and the replacement search competes in the same tight pool, so a departure can leave a seat empty for a long time. In India, replacement is faster because supply is deeper, but turnover rates in the industry are higher, so departures happen more often.

The practical protections are the same in both places and belong in the contract rather than in a conversation. Ask for a notice period on named engineers, a defined overlap for handover rather than a same-day swap, and a commitment that replacements are matched on seniority and interviewed by you. Then reduce your own exposure: keep documentation current as a delivery obligation, insist that no service has exactly one person who understands it, and rotate code review across the team so knowledge does not concentrate.
